Run a talk the crew will use
Pick one topic that matters to the work the crew is about to do, hold the talk where the work is, and use the real equipment or site as the example. Short and specific beats long and general.
Ask questions and give everyone a chance to raise concerns. Record each one with its answer or who will follow up, agree actions with one owner and one due date, and start the next talk by reporting back on them.
Everyone who attends signs the sheet. Brief anyone who missed it before they start work and record that too. The Excel version includes a list of topic ideas to get you started.
